基于价值流的多品种最优效率模式研究

Research on the optimal efficiency model of multiple varieties based on value stream

摘要: 针对离散制造企业产品种类多、定单排产不稳定、在制品堆积多、班组氛围差的现状问题,创造性的提出运用价值流、动态规划,效率三大路线模式来研究解决。首先进行产品族的划分,并绘制当前价值流图,分析目前存在的排产不满负荷、效率氛围差、产能低工时长的问题,以精益提效为主牵头,运用价值流动性原则,提出整体价值流改善和工序价值流改善并行,归纳出效率变革三大路线,即工序线,打造效率联赛竞比,品类线,低效型号攻坚战,班组线,班组交叉抢单,实现均衡化生产。同时从淡旺季动态定编、周度满负荷排产等方向,运用动态规划求得最优标准工时,多维度完善效率模式,赋能多品种离散制造企业效率提升,最终实现经营成本最优的目的。现场实施表明,基于价值流和动态规划的效率三大路线模式在离散问题的解决中发挥重要的作用,为离散制造效率改善提供了重要的依据。

Abstract: In view of the current problems of discrete manufacturing enterprises, such as multiple product categories, unstable order scheduling, more work in process and poor team atmosphere, the paper creatively proposes the use of value stream, dynamic programming, and efficiency to study and solve the problem. Firstly, divide the product family and draw a current value stream map to analyze the current problems of insufficient production scheduling, poor efficiency atmosphere, and low production capacity and long working hours. Led by lean efficiency improvement and applying the principle of value mobility, propose the parallel improvement of overall value stream and process value stream, and summarize the three main routes of efficiency change: process line, creating efficiency league competition, category line, low efficiency model battle, and team line, teams cross order to achieve balanced production. At the same time, from the direction of dynamic staffing in slack and peak seasons, weekly full load production scheduling, etc., dynamic programming is used to obtain the optimal standard working hours, and multi-dimensional efficiency mode is improved to enable multi variety discrete manufacturing enterprises to improve efficiency, and finally achieve the goal of optimal operating costs. Field implementation shows that the three routes of efficiency based on value stream and dynamic programming play an important role in solving discrete problems, and provide an important basis for improving the efficiency of discrete manufacturing.
